Playbook · Intent data

Intent data: why your own beats what you buy

Every competitor can buy the same signals you do. The edge is in the data only you have: the champions you made happy, the deals you lost, the companies reading your site and the people trying your product.

In one paragraph

Intent data is any sign that a company is researching a purchase. Bought intent data, such as job changes, funding rounds and research surges, is the same for you and your competitors, so it tells you that something changed but not why they would choose you. Your own data does: champions from won deals who change jobs, lost deals that come back to your site, target accounts reading your pages and personal sign-ups from target companies. Combine the two, and act on the moments only you can see.

Bought intent data vs your own

Bought intent data tells you something changed. Your own data tells you why they would choose you. Signal providers sell the same job changes, funding rounds and research surges to everyone in your market, so acting on them alone puts you in the same inbox at the same moment as your competitors. First-party intent data (the signals you collect yourself) is different: nobody else knows who your champions were, which deals you lost and why, or which target accounts are reading your pricing page this week.

The four plays below each combine one bought signal with one source of your own data. Start with play 1: it is the oldest and best-known play in B2B sales, and usually the fastest to pay off.

Play 1 · intent signals from your customers

Champion job changes: track when your customers move jobs

When a champion from a won deal joins a company that fits your ideal customer profile (ICP), reach out within days: they already trust your product and know how to buy it. The job change itself is a bought signal; knowing they were your champion is your own data. Together they make the warmest cold account you will ever get.

The workflow runs in four stages: a customer contact list in your CRM, a daily import into Clay, a job-change signal on that table, and a person table where every move is qualified before anyone is alerted.

A champion just moved to a company that fits your ICP

Maya Lind (Head of Operations) left Harbor Foods, a customer since 2024, and joined Northwind Logistics as VP Operations.

Play 2 · closed lost and open deals

Lost and open deals that come back to your website

Watch closed lost deals for a return to your website instead of setting a calendar reminder: a burst of visits to pricing or comparison pages after months of silence is the moment to reach out again. Companies that said "not now" usually had a reason tied to timing, budget or a competitor, and those reasons change. Open deals work the same way: when people from a company in a live deal come back to your security or pricing pages, the deal owner should know that day.

In your website tracker, connect the CRM and build two segments filtered on deal stage. Add company size and time on site, so a single bounce does not wake anyone up.

Play 3 · website visitor identification

Your target accounts, reading your website

Upload your target account list to your website tracker and build a segment on it: you will see which of the companies you most want to win are researching you, and what they read. Website visitor identification matches a share of your traffic to the company behind it. On its own it is a long list of names. Filtered by your own target list, it becomes a short list of accounts worth acting on this week.

Play 4 · product usage

Product sign-ups from target companies

When someone signs up with a personal email address, find out where they work: if it is a target account, start a conversation about what they actually used, not about a demo. A free trial or free tool sign-up is the strongest intent there is, but personal addresses hide it. Matching the person to their employer turns an anonymous sign-up into a named account with real usage behind it.

From signal to outreach

Automate the hand-off, not the message: when a company enters a segment, alert the owner for hot accounts and send warm ones to Clay to find the right people. In your website tracker, an automation listens for a new session in a segment and then sends it to Slack, to your CRM or to a webhook.

What they read, what to send

The pages a company reads tell you where it is in the buying journey, and that decides your next message. Map every page on your site to awareness, consideration or decision, and use the stage to choose between staying visible, starting a conversation or helping them decide.

Awareness

They read: Blog posts, guides, definitions, your newsletter

Typical play: Target accounts reading for the first time

You send: No sales message. Add them to your ads audience and share one useful guide if they come back.

Goal: Get a second visit

Consideration

They read: Case studies, comparison and alternatives pages, integrations, product pages

Typical play: Lost deals returning, champions settling into a new job

You send: Proof from a similar company, or what changed since you last spoke. Offer a short comparison.

Goal: Start a conversation

Decision

They read: Pricing, security, implementation, the demo or contact page

Typical play: Open deals and lost deals on pricing or security

You send: The owner reaches out the same day and answers the likely question: cost, security or rollout.

Goal: Book or move the deal

Step by step

  1. Build your customer and champion list in the CRM.Make an active list of customer companies, then a contact list of the people at those companies who used and championed your product. This list is the input for play 1.
    HubSpot
  2. Import it into Clay on a schedule.Import the contact list daily, so new champions are picked up automatically. Only update existing rows when something changes.
    Clay
  3. Add a job-change signal to the champion table.Check every two weeks for people who moved. Each move creates a row with the new company and title.
    Clay
  4. Qualify the new company before anyone reaches out.Score the new company against your ICP, check it is not already a customer or an open deal, find a work email, and look it up in your CRM.
    Clay + HubSpot
  5. Alert the right person in Slack.Only when the new company fits: who moved, from which account, where to, and what they achieved with you. Update the contact and company in the CRM.
    Slack + HubSpot
  6. Connect your website tracker to the CRM.So it knows deal stages and owners. Then build three segments: lost deals revisiting, open deals visiting, and target accounts on the site.
    Snitcher + HubSpot
  7. Upload your target account list.Upload domains, not company names, one list per market or tier, then use the list as a filter in a segment.
    Snitcher
  8. Automate the hand-off.When a new session lands in a segment: hot segments alert the owner in Slack, warm ones go by webhook to Clay to find the right people and write by stage.
    Snitcher + Slack + Clay
  9. Match the message to what they read.Map the pages to awareness, consideration or decision and use the table above. Never mention the visit itself.
    Clay + lemlist
  10. Review monthly.Which play produced meetings and revenue? Tighten the rules on the ones that work and retire the rest.

What goes wrong

  • Reaching out to every champion who moves. Check the new company fits first. A champion at a company you cannot sell to is a nice note, not a lead.
  • Messaging too fast after a job change. Give a new starter two to four weeks to settle before you ask for time.
  • Mentioning the website visit. "I saw you on our pricing page" reads as surveillance. The visit decides the timing and topic, never the words.
  • Lost deals without a lost reason. Without it, the second outreach repeats the first mistake.
  • Waking owners up for every visit. Filter on company size and time on site, and alert only on hot segments.
  • Trusting company names. Lists and matches work on domains. Clean them before uploading.
  • Naming individual people on EU traffic. Stay at company level for visitors in Europe.

Questions people ask

What is intent data?

Intent data is any sign that a company is researching or preparing to buy something you sell: job changes, funding, hiring, research on a topic, or visits to your website. It tells you when to reach out and what to talk about.

What is first-party intent data?

First-party intent data is the intent you collect yourself: your won and lost deals, your website visitors, your product sign-ups and your past champions. Unlike bought (third-party) intent data, your competitors cannot see it.

Are intent data providers worth paying for?

They are useful for spotting change at companies you do not know yet. But every competitor can buy the same signals, so they rarely give an edge on their own. Combine them with your own data, which shows whether the company has a reason to choose you.

How do I track when customers change jobs on LinkedIn?

Keep a list of your customer contacts in the CRM, import it into a tool that checks for job changes (for example a job-change signal in Clay) on a schedule, and get an alert when someone moves. Check the new company fits your ICP before anyone reaches out.

What are job change signals?

A job change signal fires when a known person starts a new role. The most valuable one is a past champion joining a company that fits your ICP: they already trust your product and know how to buy it.

What should we do with closed lost deals?

Record a clear closed lost reason, then watch those companies instead of setting a calendar reminder. A new leader, new hiring or a return to your pricing page are the moments to reach out again, with what changed since last time.

What is website visitor identification?

Website visitor identification matches a share of your website traffic to the company behind it. In B2B it shows which target accounts, open deals and lost deals are researching you, so you can act while the interest is fresh.
